One story, more stakeholders: building FourFour.ai's product-led messaging framework

The challenge

FourFour.ai was being evaluated by more people than its messaging had been built for.

The platform is product intelligence software that turns customer conversations into structured insights. As the company expanded, it was no longer talking mainly to the product teams who use it day to day. Marketing teams and leadership were now part of the conversation too, each arriving with a different question about the same product.

That widens the job messaging has to do. Product leaders want to know what changes about the decisions they make. Marketing wants evidence it can act on. Leadership wants to understand what the investment produces. A platform that tries to answer all three at once, without deciding which comes first, ends up making a general claim instead of a specific one.

The commercial risk sits in that dilution. Software that turns unstructured customer conversations into something usable is a genuinely distinctive proposition, and distinctiveness is the first thing lost when messaging is stretched to cover every audience. Consistency was under pressure too: without a shared narrative, marketing campaigns and sales conversations drift apart, and the same company starts describing itself differently depending on who is doing the describing.

The opportunity was to build one narrative with a clear centre of gravity, rather than three versions of the same pitch.

Our solution

We built the messaging around product leaders and the decisions they are accountable for.

Choosing a primary audience is what stops a framework becoming a list. FourFour.ai's platform changes how product decisions get made, so product leaders are the audience whose working reality it most directly alters, and the narrative was anchored there. The other stakeholders are then reached through the same argument rather than through separate ones.

The framework connected platform capabilities to strategic outcomes. That connection is the part buyers will not make on their own. A capability statement asks the reader to work out what it means for them, and people evaluating software under time pressure rarely do that work, so the messaging has to close the distance between what the product does and what changes as a result of using it.

We then aligned website content, sales materials and communication systems to the same narrative, so the argument holds wherever someone meets it. A framework that lives only in a document gets overwritten within a quarter. Applied across the touchpoints a buyer actually encounters, it becomes the default.

That gave FourFour.ai a shared narrative to work from across marketing campaigns, sales conversations and ongoing customer engagement.

The outcome

FourFour.ai now communicates with greater clarity and relevance across its core audience.

Product leaders can quickly understand how the platform supports decision-making, which improves engagement in early-stage conversations. That stage matters more than it looks: early conversations are where a technically distinctive platform most often loses deals it should win, because the buyer never gets far enough to see what makes it different.

Sales teams work from a more consistent set of materials, giving them clearer communication throughout the buyer journey and removing the quiet inconsistency that comes from everyone assembling their own version of the story.

Marketing and sales are more closely aligned as a result, working from one account of what the platform is for. The quality of pipeline engagement has improved alongside it, which is the practical test of whether a messaging framework is doing its job.

The result is a narrative that holds as the audience widens: anchored in the decisions product leaders own, connected to the outcomes their organisations are judged on, and consistent wherever a buyer encounters it.
